Factory audit

How to Verify a Squishy Toy Factory in China

The most useful factory audit follows a real product through a real site. Start with a selected SKU and connect its materials, process, people and records before treating the supplier as approved.

01

1. Reconcile the commercial identity

Collect the business license, quotation entity, production address and proposed payment beneficiary. Ask the supplier to explain any differences in writing. An exporter and manufacturer can be separate companies, but the relationship needs to be visible to your purchasing team. Record the legal entity that will be responsible for each contractual obligation.

02

2. Trace one SKU through the site

Choose a representative product from your shortlist. Ask where its material is received, where its parts are molded or formed, how it is filled or assembled, and where it is packed. During a video tour, move between these areas in a continuous conversation and request close views of relevant records. A polished factory montage cannot answer which line makes your item.

03

3. Connect machines to the process

Request an equipment register and compare machine identification, process type and condition with the tour. Ask which operations are subcontracted and how those partners are controlled. An injection molding machine does not establish that a site can produce every foam, silicone or filled squishy design. Review tooling, cycle constraints and finishing capacity for the actual construction.

04

4. Follow the records in both directions

Pick a finished lot and trace it back to its approved sample, specification revision and material lots. Then choose an incoming material lot and ask which production batches used it. Check how rejected materials, reworked goods and nonconforming finished products are identified. Record gaps rather than accepting verbal assurances as closure.

05

5. Separate social audit and product safety

A social-compliance assessment covers a different set of questions from product testing or process capability. For any Sedex/SMETA, Bureau Veritas or Intertek document, check the report type, issuer, site, date and findings. Ask whether follow-up actions were verified. Do not describe membership, an inspection booking or an unrelated report as certification.

06

6. Issue a decision with conditions

Summarize each finding, the evidence reviewed, the corrective-action owner and the due date. Specify whether approval covers a product family, site or particular order. When a risk requires a physical visit, nominate an independent inspector and agree access. Keep unresolved issues visible in the purchase-order release process.

Using this checklist inside the Chenghai cluster

Chenghai in Shantou is the densest toy manufacturing region in the world, which works for and against a buyer: the right supplier can develop samples, source compounds and run containers with remarkable speed, but showroom-and-trading-company arrangements are equally common. Applying the checklist is especially valuable here because the cluster's scale lets a well-organized manufacturer open every door on the list — live SKU walk-throughs, equipment registers, lot records and audit reports — while intermediaries tend to resist exactly those requests. The ease with which a supplier completes the checklist is itself part of the evidence.

Questions & answers

Frequently asked questions.

How long does a squishy toy factory video audit take?

A focused live tour covering material storage, the selected SKU production route, QC and packing typically takes 45 to 90 minutes. Allow extra time if your compliance team wants document close-ups or multiple product lines.

Should I audit before or after requesting samples?

Requesting documents and a sample can run in parallel, but treat the supplier as approved only after the site evidence and sample are both accepted. The audit explains whether the factory can consistently reproduce the sample you like.

What if the factory refuses to show certain areas?

Record the refusal and ask for the reason in writing. Confidential third-party production can sometimes justify camera restrictions, but inability to show the route for your own SKU — molding, filling, QC — is a hold condition for approval.

Can one audit cover several product categories?

Only if the same site and entity genuinely run each route. Foam, silicone, filled TPR and plastic assembly are different processes; confirm each against the equipment register rather than assuming one factory walk-through covers the whole catalog.

Is a Sedex/SMETA membership the same as passing an audit?

No. Membership or a scheduled inspection is not an audit result; review the actual report, named site, date, audit type, score and whether corrective actions were verified as closed.
